Vertical vs. Horizontal Milling Machines — What's the Difference?
The difference comes down to spindle orientation. On a vertical milling machine, the spindle runs up and down (perpendicular to the table), with the cutting tool pointing straight down into the workpiece — this is the layout most shops picture when they think "milling machine," and it's what you'll find on a JET knee mill, a Grizzly mill/drill, or a Baileigh bed mill. On a horizontal milling machine, the spindle runs parallel to the table, with the cutter mounted on an arbor that spans across it — better suited to heavy-duty slab and slot work, gang milling, and high-volume production where you're removing a lot of material fast.
For general-purpose work — drilling, boring, slotting, facing, contouring, and one-off or short-run jobs — a vertical mill is the more versatile, easier-to-set-up choice, which is why it's the standard machine in most tool rooms and job shops. Horizontal mills earn their keep in high-volume shops doing repetitive heavy material removal where the extra rigidity and multi-cutter setups pay off.
What Is a Vertical Milling Machine?
A vertical milling machine is a machine tool that removes material from a workpiece using a rotating cutter mounted on a vertical spindle. The workpiece sits on an X-Y table that moves under the cutter (or, on a knee mill, the knee moves in Z as well), letting you drill, bore, face, slot, and contour metal, plastic, and wood with a single setup. Vertical mills come in a few common configurations:
- Knee mills — the classic Bridgeport-style layout, with the knee (and table) moving up and down the column. The most common configuration for manual tool-room work.
- Bed mills — the table moves in X and Y but not Z; the head moves in Z instead. Generally more rigid than a knee mill at a given size, common on CNC-ready machines.
- Mill/drills — a lighter-duty, more compact combination machine (like Grizzly's and Baileigh's mill/drill lines) aimed at hobbyists, small shops, and lower-volume work.
- CNC vertical mills — the same vertical-spindle layout, driven by a CNC control (Acu-Rite MILLPWR, etc.) instead of hand wheels, for repeatable, programmable machining.
Benefits of a Vertical Milling Machine
- Direct line of sight to the cut — the cutter points straight down at the work, so you can see exactly what's happening as you machine, which makes setup, layout work, and one-off jobs faster.
- Versatility — a single vertical mill handles drilling, boring, facing, slotting, and contouring, so most shops can do the bulk of their work on one machine instead of switching between multiple dedicated tools.
- Simpler setup and workholding — the flat table and straight-down spindle make vises, clamps, and fixtures easier to position accurately than on a horizontal machine.
- Smaller footprint — for a given work envelope, a vertical mill generally takes up less floor space than an equivalent horizontal machine, which matters in a tool room or smaller shop.
- Lower cost of entry — vertical mills, especially mill/drill and knee-mill configurations, are typically more affordable than horizontal or CNC bed mills of comparable capacity, making them the natural starting point for a shop's first mill.
- Upgrade path to CNC — the same vertical-spindle layout scales up to full CNC control (Acu-Rite MILLPWR and similar), so a shop can start manual and move to CNC without relearning the machine's basic geometry.
Buying Guide: JET vs. Grizzly vs. Baileigh Vertical Mills
All three brands build genuine vertical mills, but they land in different spots on the size/price/control spectrum:
- JET — the deepest lineup here, from the compact JTM-1 and JTM-2 up through the JTM-4VS, JTM-1050 series, and the ETM-949/EVS-949 Elite mills, with dozens of DRO (Acu-Rite, Newall) and powerfeed configurations per model and factory MILLPWR CNC control on the JTM-1254 and JTM-4VS/JTM-1050 CNC variants. Best fit if you want to spec the exact DRO/powerfeed/drawbar combination for your shop.
- Grizzly Industrial — value-focused mill/drills and knee mills, including combination horizontal/vertical models that give you both spindle orientations in one machine. A strong fit for shops that want solid capability without JET's configuration depth (or price).
- Baileigh Industrial — mid-to-large vertical mills built around R8 and NT40 spindles, including gear-driven mill/drills and larger 9"–12" table bed mills with variable-speed heads. Good middle ground between Grizzly's entry-level machines and JET's full configurator.

What's the difference between a knee mill and a bed mill?
On a knee mill, the table and knee move up and down the column to change Z height (the classic Bridgeport-style layout). On a bed mill, the table only moves in X and Y — the head moves in Z instead — which generally makes it more rigid at a given size, which is why most CNC vertical mills use a bed-mill layout.
Do I need a DRO (digital readout) on a vertical mill?
It's not required, but it's close to standard on anything beyond an entry-level mill/drill — a DRO shows your exact table position instead of relying on the hand-wheel dial, which speeds up setup and cuts down on measurement errors on multi-step jobs.
What's the difference between an R8 and an NT40 spindle taper?
R8 is the standard taper on most Bridgeport-style knee mills (including JET's and Grizzly's mill lines) and has a huge selection of affordable tooling available. NT40 is a larger, more rigid taper found on bigger bed mills like some of Baileigh's larger machines — it holds up better under heavier cuts but tooling runs more expensive.
Can I upgrade a manual vertical mill to CNC later?
Not directly — a manual mill isn't a simple retrofit to full CNC. If there's a chance you'll want CNC control down the road, it's worth buying a CNC-ready model (like JET's MILLPWR-equipped machines) from the start rather than planning to convert a manual mill later.
